How to start a SaaS affiliate program

A practical launch checklist for your affiliate offer, tracking, recruitment, refunds and payout rules.

Decide whether you are ready

Start when you can explain who gets value from your product, show a reliable purchase journey, and support the customers an affiliate sends. An affiliate offer gives someone a reason to recommend a useful product; it cannot repair an unclear product or a checkout that fails.

Delay a broad launch if you do not yet know why customers stay, cannot estimate what a paying customer costs to serve, or have no one responsible for affiliate questions. You can still interview a few potential affiliates and test your offer with them. Do not promise a commission you have not budgeted or tracking behavior you have not tested.

Write a one-sentence launch goal: “Recruit five relevant consultants and learn whether their referred customers activate and remain paid.” Five is a manageable pilot size in this example, not a predicted success rate. Choose your own limit based on support capacity.

Write the offer before choosing the software

Your offer needs a buyer, a reason to recommend the product, and terms an affiliate can explain without guessing. Record:

  • The customer problem and the type of customer you can serve well.
  • The action that earns a commission: an approved paid invoice, for example, rather than a click.
  • The commission base: specify treatment of tax, discounts, credits and refunds.
  • The earning duration: first invoice, a fixed number of months, or eligible renewals.
  • Attribution rules, including competing links, coupon codes and existing customers.
  • Approval, payment timing, minimum payout and supported payout methods.

Test the full customer and commission journey

A link appearing in a dashboard is only the beginning. In an authorized test environment, use one affiliate and a traceable test customer to check the journey from landing page to paid invoice. Record the expected outcome before running each case:

  1. A referred visitor registers and pays. The right affiliate receives the expected award.
  2. The customer renews. A recurring offer creates the right renewal award; a first-invoice offer does not.
  3. The customer gets a full or partial refund. The record matches the published reversal rule.
  4. The billing provider retries an event. The system does not duplicate the award.
  5. Two affiliates or a link and a code claim the same sale. The stated precedence rule wins.
  6. A visitor returns without the original link, or changes device. Document what the system can and cannot attribute.

Do not tell affiliates that every cross-device purchase is tracked unless you have evidence for that exact journey. Keep test identities and billing records out of public launch materials. Never trigger real payouts just to demonstrate a workflow.

Recruit people with a reason to recommend you

Start with relevant customers, implementation consultants, educators and publishers whose audience overlaps your buyers. A large audience with little buying intent can be less useful than a small group asking the exact question your product solves.

Build a shortlist with a concrete fit reason for each prospect. Read their recent work before contacting them. Offer a product walkthrough or evaluation access where appropriate, then explain the commission terms plainly. Do not submit unsolicited affiliate pitches through customer support channels.

Give approved affiliates a usable first step

Send one welcome message that links to the program terms, their tracking instructions, approved product facts and the person who handles questions. Ask what they plan to create and what evidence would help them.

A useful first asset might be a product tutorial, an implementation checklist or a comparison based on actual use. Provide permission and guidance for any screenshots. Do not supply invented testimonials, earnings claims or claims about competitors that nobody has checked.

Make the first milestone a reviewed, relevant placement with a working link. An approved account alone does not tell you whether the affiliate can introduce suitable customers. Check the published placement and the customer journey before encouraging a wider campaign.

Review outcomes before expanding

For the first cohort, record recruited, approved and actively publishing affiliates separately. Then follow referred visitors through signup, payment, activation, refund and retention. Review commission cost alongside the cost of support and administration.

Small early samples are noisy. A single large customer should not become your expected conversion rate, and missing tracking should not become zero demand. Read the underlying records when an outcome looks surprising.

Hold a short review after the first month: which audiences sent suitable customers, where attribution failed, what questions affiliates asked, and whether the offer remains affordable. Fix those problems before increasing recruitment volume.

  • [ ] Name the buyer, launch owner and small initial cohort.
  • [ ] Write the commission base, rate, duration and reversal rules.
  • [ ] Compare conservative retention and margin assumptions.
  • [ ] Test purchase, renewal, refund, retry and competing attribution.
  • [ ] Review program terms and promotional claims with the appropriate owner.
  • [ ] Prepare a welcome message, approved assets and a support route.
  • [ ] Verify the first live placement and separate approved from active affiliates.
  • [ ] Schedule a review of referred customer quality and contribution.
